When Custom Software Is Worth It

Most companies start with off-the-shelf software for good reason: it is fast to adopt and cheap to trial. The question is not whether those tools are good, but whether your process still fits inside them.

The clearest signal is workaround volume. When a team maintains parallel spreadsheets, re-enters the same data into two systems, or keeps a document explaining how to use the tool 'the way we actually do it', the cost of the mismatch has already become real.

The second signal is data. If the numbers leadership needs require manual assembly each month, reporting is being paid for in staff hours rather than built into the system.

Custom software is justified when the process itself is a competitive advantage, when integration between existing systems is the bottleneck, or when licence costs scale faster than the value delivered. It is rarely justified for problems that are genuinely standard.

A practical approach is hybrid: keep standard tools for standard work, and build custom layers only where your operation is genuinely specific.
